Product Adoption

Product Adoption Gap Analysis
Find the value customers are missing.

Find missed value-producing workflows, prioritize adoption gaps, and give CSMs a clear next action. Start with what a successful customer should accomplish, because login frequency alone is rarely enough to prove value.

Worked exampleActivation gap
Customer outcome
publish first campaign
Feature or workflow
Campaign builder + publish
Evidence of adoption
At least one campaign published
Target / timing
Within first 14 days
01 / Map

Map value to product behaviour

A practical way to find where customers are failing to reach meaningful product value, and decide which adoption gaps deserve action first. List the outcomes that matter, the workflow behind each, and the event that proves it happened.

Replace the example with a workflow that directly connects to customer value in your product.

02 / Identify

Identify the adoption gap

Activation gap

Customers have not completed the first value-producing action.

Possible response: Guided setup
Depth gap

Customers use the product but skip important workflows or capabilities.

Possible response: Use-case coaching
Consistency gap

Adoption was established but usage has fallen or become irregular.

Possible response: Investigate change
Coverage gap

A few champions use the product while the wider team has not adopted it.

Possible response: Stakeholder enablement
03 / Prioritize

Prioritize accounts, not just features

AccountValue workflow missedUsage trendBusiness impactNext action / owner
[Account A][Workflow][Falling / flat / growing][Renewal / time-to-value / outcome][Action] · [Owner]
[Account B][Workflow][Falling / flat / growing][Impact][Action] · [Owner]
[Account C][Workflow][Falling / flat / growing][Impact][Action] · [Owner]

Prioritize using a combination of value at stake, size of the adoption gap, and confidence in the signal. A usage dip should trigger investigation, not an automatic assumption that the account is at risk.

04 / Review

Adoption review checklist

  • Have we defined the product behaviours that indicate customer value?
  • Can we distinguish logins from meaningful feature usage?
  • Can we compare adoption by segment, role, cohort, or lifecycle stage?
  • Do we know which accounts have declining usage and when it began?
  • Does every priority gap have an owner, next step, and follow-up date?
  • Do we measure whether the intervention improved adoption?
05 / Track

Track whether the intervention worked

Activation rate

% completing the first value-producing action

Key-feature adoption

% of eligible accounts using a defined feature

Time to value

Time from start to the agreed value milestone

Next step: Choose one customer segment, identify its three most important value-producing workflows, and review the accounts that have not adopted them. Assign a specific intervention and measure the result.

See adoption gaps clearly. Act before they become churn.
